Are You the Bottleneck in Your Real Estate Business? How to Overcome the Fear of Leverage

tips Oct 09, 2026

"You aren't as awesome as you think you are."

It is a tough pill to swallow, but as a real estate team leader, I have found that I am usually the cog in the wheel holding back my own growth and my team's progress. Recently, inside my Aligned, by Design Mastermind, I compiled all of my coaching conversations to find recurring themes. The number one challenge ranking at the top of the list? Challenges with leverage and letting go.

If you are a rainmaker or real estate agent struggling to get out of your own way, you are not alone. Here is how to reframe your mindset around delegation and start taking your time back.

Delegation is a Trust Problem, Not a Time Problem

Back in 2024, when I was coaching with Jordan Freed, we would joke about how it was really just us as leaders who couldn't get out of the way. Our fear of leverage was holding everything back.

We often tell ourselves stories to justify doing administrative work:

  • "I can just do it myself, it's faster."
  • "No one can do it like I do."
  • "My clients only want me to be the one to do those things."
  • "I can't afford help right now."

These thoughts are normal, but they are rooted in fear. We hang onto this identity that we are the only ones capable of doing a task, when in reality, other people could probably do it better (and find more joy in doing it!). Delegation isn't a time problem; it is a trust and identity problem.

The 80/20 Rule for Real Estate Agents

To break free from this cycle, you need to track your time. Document everything you are doing in your day and divide those tasks into two buckets: your 20% activities and your 80% tasks.

Your 20% Activities (Dollar-Productive):

  • Talking to people and lead generating.
  • Deepening relationships and going on face-to-face appointments.
  • Negotiating terms and getting contracts signed.
  • Practicing your skills and improving how you present yourself.

These are the things you should be doing for the vast majority of your day.

How to Build a Training Library Today

Of course, the 80% administrative tasks still have to get done. If you aren't leveraged yet, write down every single 80% task you do—that list will become the future job description for your first hire.

Here is a massive hack to prepare for that hire: Start recording yourself.

If you are going to spend 30 minutes setting up a new listing in the MLS, turn on Zoom or Loom and share your screen. Walk and talk through the entire process out loud. By doing this daily, you will build a massive video training library. When your new assistant or transaction coordinator finally starts, you can simply hand them the videos!

The Luxury of Leverage

You can baby-step the cost of leverage by starting with a transaction coordinator or a virtual assistant to keep your risk low. But you have to start somewhere.

When you refuse to leverage, you are stealing an awesome job opportunity from someone who would crush that role and love to be a part of your world. Even worse, while you are doing 80% tasks early in the morning or late into the evening, you are stealing quality time from your family and loved ones.
